Variants, attributes and the SKU that has to survive

Catalogue structure decides more than navigation. It decides what can be reported on, what can be reordered, and what a warehouse can pick without guessing.

The first question is what counts as a variant. A shirt in four sizes and three colours is one product with twelve variants. A shirt and a jacket that happen to share a fabric are two products. Get that wrong in the other direction — twelve separate products, each with one size — and the shop loses the size selector, the shared reviews and the combined stock view in one move.

Attributes are the second decision, and they are not variants. Fabric weight, country of manufacture, care instructions: a buyer filters on them, but they do not create a separate purchasable item. Modelling them as variants inflates the catalogue and produces combinations nobody stocks.

Then the SKU. It has to be stable. A SKU that changes when a product is renamed breaks the link to order history, to supplier records and to whatever the accounting system already recorded. So the SKU is generated once and never edited. The display name changes as often as marketing wants.

Two structural traps show up late. The first is the option that should have been a product: a gift wrap choice modelled as a variant doubles every row in the stock report. The second is the product that should have been an option: near-identical listings competing with each other in internal search and splitting their own reviews.

What we produce before building: the product type list, the variant axes per type, the attribute list with which ones are filterable, and the SKU rule. That document is boring and it is the thing that prevents a re-platform two years later. Restructuring a live catalogue means remapping orders, URLs and supplier feeds at once, and there is no cheap version of that week.
