Packaging, and the cost nobody put in the model

Shipping cost gets modelled. Packaging usually does not. It arrives as an invoice from a supplier and sits in overheads, and nobody connects it to the order that caused it.

Start with what actually leaves the building. Box sizes, void fill, tape, labels, inserts. Most shops ship three or four shapes and stock nine box sizes, because nobody has looked since the first year.

Carriers price by dimensional weight, so an oversized box costs freight as well as cardboard. A shipment of small items in a large carton is paying twice for air.

Damage is the other side of the same number. Underprotect and you pay for a replacement, a second shipment and a customer who now checks reviews. Overprotect and you pay every time. The right answer is found by watching damage claims by product, not by choosing a default.

Returns need the packaging to survive twice. A box designed to be torn open cannot come back, and the customer will use whatever is in the garage. That shows up as damaged returns nobody can resell.

Then the claims on the box. Recyclable, compostable, plastic free. Each one is a statement somebody can test, and each needs evidence kept alongside the artwork. Loose environmental wording is the easiest claim to make and the easiest to be challenged on.

Inserts are worth deciding rather than inheriting. A card with a discount code is cheap and measurable. A glossy brochure usually is not, and it often goes straight into the same bin as the box.

The site has a part in this too. If the page does not say how something ships, the customer imagines it, and what they imagine is prettier than a padded envelope.

We treat packaging as a line in the unit economics, next to payment fees and picking time. Once it is a number per order, the decisions stop being aesthetic.
