Updating an old mascot without losing the people who grew up with it

Many brands inherit a mascot from an earlier era. It was drawn decades ago for print ads and cereal boxes, and it now looks dated next to everything else the company makes. The temptation is to throw it away. That is often the most expensive option on the table.

An old character carries recognition that money cannot quickly rebuild. Customers may not remember the slogan, yet they remember the face. Before any sketching, find out what people actually recall. A short recognition test works well. Show the character without the logo and ask who it belongs to. The answers tell the designer which features are doing the work.

Those features become the fixed points. It might be a hat, a colour, a particular silhouette or a gap between two teeth. Keep them. Everything else is open for discussion.

Next, list what is actually wrong. Some problems are technical. Thin lines that break up on a phone screen, gradients that print badly, too much detail for a small badge. Others are cultural. A stereotype that was tolerated long ago, a joke that now reads as rude, a link to a trade that no longer exists. Cultural problems usually justify bigger changes than technical ones.

There are roughly three paths. A light refresh cleans the drawing and keeps the character recognisable at a glance. A redesign keeps the idea and the name but rebuilds the figure. Retirement ends the character, ideally with a proper farewell. Each path has a different cost and a different risk of backlash.

Fans deserve attention whichever path is chosen. Collectors, long-time buyers and staff can react strongly to a changed face. Showing the old and new versions side by side, with a short explanation, calms more anger than silence does. Some brands keep the classic version for anniversary packs and merchandise.

Test the new version with both groups. Long-time customers should still recognise it. New customers should find it current.

Plan the rollout as carefully as the drawing. Old packaging, signage and printed materials will sit in the market for months. Mixed versions on the same shelf look like a mistake, so agree an order of replacement early.

Why doesn’t my brand feel memorable?
Because without a face or story, people only see products and prices. They don’t connect with anything human.
Instead of building attachment, campaigns fade into the background — factual, maybe, but not persuasive or lasting.
A mascot gives your brand personality. It creates recognition at every touchpoint, from ads to packaging, and makes people remember you long after the first impression.

Can Toimi extend mascots into character franchises for Santa Monica clients with expansion ambitions?

Yes — some Santa Monica clients want mascots growing into full character franchises: merchandise, entertainment content, games, expanded character worlds. This is particularly relevant for Santa Monica given Hollywood proximity. We help clients develop character universes (supporting characters, environments, narratives), plan franchise extension phases, consider IP and merchandising licensing strategy, develop character depth supporting franchise economics.

How does Toimi handle character diversity and inclusion in mascot development?

Modern character design must handle diversity and inclusion thoughtfully — character choices communicate values. We approach character design with awareness of avoiding stereotypes, considering representation across character ensembles, handling cultural elements respectfully, avoiding tropes that alienate audiences. For Santa Monica clients with diverse audiences (reflecting LA's demographic diversity), character design choices should expand rather than narrow who feels welcomed by the brand.

What is the typical timeline and investment for mascot development for Santa Monica companies?

Mascot projects typically run 8-14 weeks for Santa Monica clients: strategic foundation (2-3 weeks), character design development (4-6 weeks), character bible and guidelines (2-3 weeks), initial application development (1-2 weeks).

When should Santa Monica companies consider mascot-based branding?

Mascots make strategic sense for specific brand situations: children's products and entertainment (particularly relevant given LA's entertainment industry proximity), mobile gaming and casual apps (Santa Monica's Silicon Beach has substantial mobile gaming presence), friendly consumer brands, brands benefiting from approachable emotional connection, brands in commoditized categories needing distinctive personality. Not every brand needs mascots — forced mascots damage rather than help brand perception. We help Santa Monica clients evaluate whether mascot strategy actually serves business objectives.

What does Toimi's mascot development include for Santa Monica clients?

Comprehensive mascot development includes strategic foundation (who the character is, what they represent, how they fit brand strategy), character design (visual design, personality, behavioral traits), character bible (comprehensive documentation of the character's world and expression), applications (across digital, print, environmental, animation), voice and dialogue guidelines, ongoing character management. For Santa Monica clients in entertainment or children's products, mascot development often extends to animation development and character franchise strategy.

How does Toimi design mascots that feel authentic rather than forced?

Authentic mascots emerge from genuine brand personality rather than being bolted on top of strategically misaligned brands. Our process starts with brand strategy — understanding what the brand actually stands for, how it speaks to audiences, what personality traits are authentic expressions of company values. The mascot then emerges as embodiment of existing brand truth.

What kinds of mascots does Toimi design for Santa Monica clients?

We design across mascot types: animal characters, human/humanoid characters, abstract or symbolic characters, environmental mascots (characters that inhabit a brand world). The right type depends on brand strategy, audience, category conventions, creative opportunities. For Santa Monica entertainment-adjacent clients, character complexity often extends beyond simple mascots toward franchise-ready character development — particularly relevant given LA's broader character IP economy.

How does Toimi handle mascot animation and motion for Santa Monica clients?

Modern mascots need to move. We develop animation style guides, animation production for specific applications (marketing videos, app animations, social content), Lottie-based animation for efficient web and app deployment. For Santa Monica clients wanting ambitious character animation, LA's unmatched animation production capability (proximity to every major animation studio) enables character work that's unusually sophisticated. For entertainment-industry-adjacent clients, we handle full character rigging enabling ongoing custom animation.
