Upgrade or rebuild, and how to tell which is cheaper

Every inherited site reaches the same question. Keep improving this, or start again? The answer is usually decided by feel, and feel favours rebuilding, because a rebuild is more interesting.

The comparison has to include what a rebuild silently discards. Content that took years to write. Addresses that other sites link to. Integrations nobody documented. Small fixes made over five years in response to real problems.

So the first estimate is not the build. It is the migration: content, addresses, forms, integrations, and the fortnight after launch when the things nobody listed turn up.

Against that, the case for upgrading turns on how much of the existing work is usable. A site on a current platform with a coherent theme is a good base. One with edits scattered through a parent theme, a page builder holding the layouts and three plugins doing the same job is not.

There is a practical test. Try it. Take one real change the business wants and estimate it on the current site. If a simple request costs a week because of how the site is built, that ratio applies to everything else coming.

Security and platform support are a separate line. A site on an unsupported language version or an abandoned plugin has a deadline that is not negotiable, and it belongs in the comparison as a date rather than as a risk.

There is a middle path that gets overlooked. Rebuild the templates and keep the content, the addresses and the database. Most of the cost of a rebuild is in the parts that do not need rebuilding.

Design is rarely the real reason. It is usually the stated one. A site can be restyled without being rebuilt, and the two get conflated in the same meeting.

We write both estimates with the migration included and let the numbers argue. The decision is easier when the discarded work has a price on it.

Why does my site collapse every time I update it?
Because patches don’t fix structure.
One template update wipes custom CSS.
One payment add-on overrides another.

One “quick fix” leaves old code behind.

No one’s watching the chain reaction.
We do.

What does a site upgrade mean, and how is it different from a full redesign for Pasadena companies?

Site upgrades preserve much of an existing website while modernizing specific aspects: platform upgrades (moving from outdated CMS versions to current ones), technical modernization, accessibility upgrades (bringing old sites up to WCAG compliance), performance upgrades, capability additions. Full redesigns reimagine the entire site; upgrades modernize specifically what needs modernization.

What site upgrade services does Toimi provide to Pasadena clients?

Our upgrade services include CMS version upgrades (Drupal 7 to 10, outdated WordPress to current, Magento 1 to 2 migration), platform migrations, technical stack modernization, accessibility remediation and WCAG upgrades, performance upgrades, mobile responsiveness upgrades for old non-responsive sites, SEO modernization, integration upgrades.

Can Toimi handle Drupal version upgrades for Pasadena clients stuck on old versions?

Yes — Drupal version upgrades are major projects we specialize in. Drupal 7's end-of-life creates urgent pressure for Pasadena organizations (particularly institutional and research-adjacent clients that heavily use Drupal). We handle migrations to Drupal 10 with comprehensive scope. Drupal upgrades are typically 12-24 week projects for substantial sites.

How does Toimi handle legacy WordPress upgrades for Pasadena clients?

WordPress sites running very old versions face multiple upgrade considerations: core version updates with testing of theme and plugin compatibility, potentially replacing outdated themes or plugins with modern alternatives, Gutenberg editor migration considerations, PHP version upgrades, hosting modernization.

Can Toimi upgrade Magento 1 sites to Magento 2 for Pasadena e-commerce clients?

Yes — though we're honest that Magento 1 to Magento 2 migrations are essentially rebuild projects rather than true upgrades. For Pasadena clients still on Magento 1 (now unsupported), we typically recommend evaluating whether Magento 2 still makes sense vs. alternatives.

How does Toimi handle accessibility upgrades for Pasadena sites needing WCAG compliance?

Accessibility upgrades systematically address existing compliance gaps: accessibility audit identifying specific WCAG violations, prioritized remediation plan, code-level changes adding proper semantic HTML, ARIA labels, keyboard navigation, color contrast fixes, accessibility statement development, ongoing testing. For Pasadena clients, accessibility upgrades address both ethical requirements and California's active ADA litigation environment.

How does Toimi handle SEO preservation during site upgrades for Pasadena clients?

Upgrades must preserve existing SEO equity. We manage SEO through upgrades: comprehensive URL mapping before migration, proper 301 redirects for changed URLs, structured data preservation and enhancement, content preservation with improvements where appropriate, metadata migration, internal linking structure preservation, post-launch monitoring.

What is the typical timeline and investment for site upgrade projects for Pasadena clients?

Upgrade project scope varies enormously. Simple WordPress version upgrades with compatibility work: 2-6 weeks. Drupal 7 to 10 upgrades: 12-24 weeks. Magento 1 to Magento 2 migrations: 16-32 weeks. Comprehensive upgrades with redesign: 16-32 weeks.
